The Problem with Urgency

Every boardroom conversation about AI in 2025 carries the same undertone: *we must move fast or be left behind*. That urgency is understandable. But in cybersecurity, urgency without structure is how breaches happen.

The organisations I work with across Cyprus, Europe, and the GCC are at very different stages of AI adoption. Some are running large language models in production environments. Others are still evaluating use cases. What they share, almost universally, is a governance gap — the space between what AI is doing inside their organisation and what their security and risk frameworks actually cover.

What Governance Actually Means

AI governance is not a compliance checkbox. It is the set of structures, policies, and controls that determine how AI systems are deployed, monitored, and held accountable. In a security context, this means:

  • Data classification and access controls for training data and model inputs
  • Audit trails for AI-assisted decisions, especially in sensitive or regulated contexts
  • Model risk management — understanding what happens when a model is wrong, manipulated, or poisoned
  • Vendor accountability — knowing what your AI provider does with your data

Three Principles for Practical AI Governance

1. Treat AI like a third-party vendor, not a feature. When you deploy an AI tool, you are introducing a system with its own data flows, failure modes, and dependencies.

2. Start with your highest-risk use cases. Not all AI deployments carry equal risk. Prioritise governance where the consequences of failure are highest.

3. Build accountability into the workflow, not the policy document. Accountability means a named person is responsible for each AI system, with regular review cycles and clear escalation paths.
